How a 3-Person Team Runs iGaming Marketing for a Tier 2 India Brand

By Jagdish J Published July 2026 ~11 min read

Every operator we talk to who is stuck at 100 to 200 monthly FTDs is convinced the problem is headcount. They watched the Tier 1 brands scale to 2,000+ FTDs monthly with 15-person marketing teams and concluded that the reason they cannot get past 200 is that they need 12 more people. Then they hire 4, disperse ownership, add coordination overhead, and end up doing worse than before.

The observable pattern across the Tier 2 India iGaming brands that consistently hit 200 to 400 monthly FTDs on INR 3 to 8 lakh in monthly paid spend: 3 people running the whole thing. Sometimes 4. Never 12. The structure that works at this scale is tight, opinionated, and built around specific role boundaries. Here's exactly what those 3 roles look like and how they split the work.

The three-person structure works because it forces discipline about what to keep in-house vs outsource. The paid media operator owns acquisition, the CRM lead owns retention, and the content and community lead owns brand and demand generation. Everything else — creative production, calling capacity, WhatsApp infrastructure, SEO content — flows through agency and vendor relationships that the team manages but does not execute.

Role 1: Paid Media Operator

This is the acquisition engine and the most important hire. In a 3-person team, this person owns everything paid: Meta Ads, Google Ads, Telegram paid promotion, YouTube where applicable, and any other performance channel that produces FTDs on a daily budget cycle.

Daily rhythm: 90 to 120 minutes per morning reviewing yesterday's CPFTDs by campaign, checking account health, watching for policy flags or restriction warnings, reallocating budget across channels based on the previous 3-day trend. During IPL and major cricket windows, this stretches to 3+ hours per day with real-time monitoring during match windows.

Key responsibilities:

  • Meta and Google account structure, campaign architecture, ad group management, daily optimisation
  • Budget allocation across paid channels based on rolling CPFTD trends
  • Match-day and tournament-window budget scaling
  • Account-health monitoring, ban recovery, backup account maintenance
  • Vendor management for creative production (usually agency-supplied)
  • Weekly performance reporting to leadership with FTD, CPFTD, deposit-value trends

Typical background: 3 to 5 years of paid media experience with at least 12 months specifically in iGaming or another restricted category. Salary range in India: INR 8-14 lakh annually depending on category depth. This is not a role for a generalist digital marketer; the iGaming-specific compliance knowledge takes months to build and mistakes are expensive. Role 2: CRM & Retention Lead

This is the retention engine. Owns everything that happens after acquisition: WhatsApp campaigns, calling team coordination, player lifecycle communication, and reactivation. In a 3-person team, this is where most of the second-deposit-rate improvement comes from and where the sub-INR-500 CPFTD math becomes real.

Daily rhythm: 60 to 90 minutes per morning reviewing yesterday's retention numbers (D1, D7, D30 by acquisition cohort), running the day's WhatsApp send schedule, coordinating with the calling agency on high-value player outreach, and updating segmentation for the next reactivation batch.

Key responsibilities:

  • WhatsApp campaign strategy, segmentation, and send scheduling (execution through BSP vendor)
  • Calling team coordination for high-value player outreach (usually agency-supplied)
  • Player lifecycle communication cadence (welcome flow, deposit reminders, retention triggers)
  • Churn signal monitoring and intervention (using the warning signs framework)
  • Reactivation campaign design for 14-, 30-, 60-day dormant cohorts
  • Bonus offer strategy for retention (coordinated with product/finance)

Typical background: 2 to 4 years of CRM or lifecycle marketing experience, ideally with WhatsApp Business API exposure and iGaming category knowledge. Salary range: INR 6-10 lakh annually. This role can be a smart-generalist hire earlier in career than the paid media role because the vendor stack (BSP, calling agency) supplies most of the technical execution. Detail on WhatsApp specifics in our WhatsApp and SMS service.

Role 3: Content & Community Lead

The demand-generation and brand engine. Owns social media, Telegram channels, influencer relationships, and content strategy. Everything that keeps the brand present in the market between direct performance touchpoints.

Daily rhythm: 90 minutes running the day's Instagram, Telegram, and YouTube Shorts posting schedule; 30 to 60 minutes on influencer relationship management and outreach; 45 to 60 minutes on content briefing for agency creative production. During match days, this expands to real-time community management and content pushing.

Key responsibilities:

  • Instagram, YouTube Shorts, and Telegram channel content strategy and daily posting
  • Community management on Telegram brand channels and adjacent-community engagement
  • Influencer sourcing, contract management, campaign coordination
  • Content brief development for agency creative production (video, static, copy)
  • Cricket-calendar content planning (IPL, ICC, bilateral series)
  • Cross-channel brand voice consistency

Typical background: 2 to 4 years of social media or community management experience, ideally with sports or entertainment category exposure. Salary range: INR 5-9 lakh annually. This role rewards cultural fluency with cricket, gaming, and Indian creator ecosystems more than deep technical marketing skills. Detail in our influencer marketing guide.

What This Team Does NOT Try To Do In-House

The reason 3 people can run this entire operation is strict discipline about what to outsource. Everything in the list below should live outside the team, sourced through agency or vendor relationships:

  • Video creative production. Even simple 15-30 second reels need a specialist team. Trying to do this in-house at 3-person scale means the paid media operator's optimisation quality drops.
  • Calling operations at scale. Setting up and running 5-15 calling agents in-house is a full operational business. Agency partners with existing infrastructure deliver better results at lower total cost until 500+ FTDs monthly. Detail in the calling service.
  • WhatsApp Business API infrastructure. BSP relationships, template approvals, DLT registration, sender header management — all specialist vendor work.
  • SEO content production. A 3-person paid-first team does not have bandwidth for the 4-8 pieces per week SEO content requires. SEO is important but should be outsourced. Detail in the SEO service.
  • Influencer sourcing beyond warm relationships. The content lead manages 5-10 known creators directly; agency handles cold outreach and negotiation for the other 20-30 that need to be in the mix.
  • Design work beyond basic layouts. Static creative for stories, feed posts, and landing pages runs through agency.

Attempting any of these in-house at 3-person scale creates coordination overhead that destroys focus on the core acquisition, retention, and demand generation work.

The Total Marketing Overhead

Typical annual marketing overhead for this 3-person team plus its supporting vendor stack:

Line itemAnnual range
Paid media operator salaryINR 8-14L
CRM & retention lead salaryINR 6-10L
Content & community lead salaryINR 5-9L
Creative production agencyINR 8-15L
Calling agency (5-10 agents)INR 12-24L
WhatsApp BSP + messaging costsINR 3-8L
SEO agencyINR 6-15L
Influencer agency retainerINR 3-8L
Total marketing overheadINR 51-103L annually

On top of this sits the paid ad spend of INR 3-8 lakh monthly (INR 36-96L annually) and influencer campaign spend of INR 5-20L annually. Total annual marketing budget: INR 92 lakh to 2.2 crore for a well-run Tier 2 India iGaming brand at 200-400 monthly FTDs.

When the 3-Person Structure Breaks

Three signals that it is time to hire a fourth (and later a fifth):

  1. FTD volume goes past 400 monthly consistently. The paid media operator cannot maintain campaign quality across Meta, Google, Telegram, and YouTube simultaneously at higher volume. Hire a second paid media specialist to split the channel load.
  2. Calling and retention volume outgrows single-lead coordination. When active-depositor cohort passes ~1,000, the CRM lead cannot handle individual high-value player outreach plus reactivation programme management plus vendor coordination. Hire a retention specialist to own the personalised high-value player work.
  3. Multi-language market expansion. The moment a brand starts running Tamil, Telugu, Marathi, or Bengali campaigns simultaneously with English and Hindi, content velocity becomes the bottleneck. Hire a regional content specialist per major language market.

Order of Hiring

If starting from zero with limited budget, the hiring order that produces the fastest revenue growth:

  1. Paid media operator first. Acquisition is where the revenue comes from and the hardest role to substitute with agency support once running.
  2. CRM & retention lead second. Usually 60-90 days after paid media is producing consistent FTD volume. Retention compounds the acquisition work.
  3. Content & community lead third. Usually 3-6 months into the operation, when brand demand generation becomes the marginal revenue driver.

Before the first hire, both roles can be run by an agency for 60-90 days to prove out the model. This buys time to hire well rather than hire fast.

The Practical Takeaway

You do not need a 15-person marketing team to run a 200-400 FTD Tier 2 India iGaming brand. You need 3 disciplined hires, a well-chosen agency and vendor stack, and clarity about what stays in-house vs what does not. The brands that get this right compound faster than the brands that scale headcount without a plan.

FAQ

Small iGaming marketing teams

Yes, up to roughly 200-400 monthly FTDs and INR 3-8L monthly ad spend. The team needs to be strictly disciplined about scope, using agency support for specialised work (creative production, calling, WhatsApp BSP), and outsourcing everything that is not their direct competitive advantage. Past 400 FTDs monthly, a 4th or 5th hire becomes necessary.
Role 1 is the paid media operator (owns Meta, Google, Telegram acquisition). Role 2 is the CRM and retention lead (owns WhatsApp, calling coordination, player lifecycle). Role 3 is the content and community lead (owns social, Telegram channels, influencer relationships, creative brief). Any other structure at this size either duplicates coverage or leaves gaps.
Video creative production, calling operations at scale, WhatsApp BSP setup and template management, SEO content production, influencer sourcing beyond warm relationships, and design work beyond basic layouts. All of these should be outsourced to agencies or specialist vendors.
Paid media operator: INR 8-14L annually depending on iGaming-specific experience. CRM/retention lead: INR 6-10L. Content/community lead: INR 5-9L. Total salary budget INR 19-33L annually for the core team. Add agency budget of INR 25-40L annually for creative, WhatsApp infrastructure, and calling capacity.
Three signals. First, FTD volume goes past 400 monthly consistently and the paid media operator cannot maintain campaign quality across channels. Second, calling and retention volume needs more coordination than one CRM lead can supply. Third, the brand starts entering multiple language markets simultaneously and content velocity becomes the bottleneck.
Yes, in almost every case. Paid media is the acquisition engine and the hardest role to backfill with agency support once things are running. CRM and content work can be done by an agency or freelancer for the first 3-6 months. Paid media requires an in-house owner who has full visibility into daily performance and can make budget-shifting decisions in real time during match-day windows.
